How I Work With GC Clients

FW Consulting works exclusively with commercial general contractors typically operating at $20M–$100M+ in annual revenue.

I serve as the Contract CFO and/or COO inside the business. This is an embedded role with defined authority and accountability, without occupying a full-time executive seat.

The work focuses on control, predictability, and decision quality as companies scale. It is not advisory support and not staff augmentation.

Where the Work Is Concentrated

Every contracting business is different, but the failure points at scale are consistent. My work concentrates where those failures create the most risk.

The engagement typically centers on three areas:

  • Financial visibility that reflects reality

  • Operational structure that supports execution at scale

  • Systems and tools that reinforce discipline rather than add friction

The objective is clarity and control.

Financial Visibility That Supports Ownership Decisions

At scale, delayed or distorted financial information increases risk. The first priority is establishing financial visibility that owners can rely on.

This work typically involves:

  • Job cost and margin visibility that reflects actual performance

  • WIP and backlog interpretation that matches how work is executed

  • Cash flow forecasting grounded in billing, payables, and timing

  • Owner-level financial framing that supports real decisions

Outcome:
Ownership decisions are made earlier, with better information and less uncertainty.

Operational Structure That Reduces Owner Burden

As companies grow, informal coordination and lack of segregation increase risk without clear structure.

This work focuses on:

  • Clarifying roles, authority, and accountability

  • Establishing operating discipline across project teams

  • Reducing dependency on owner involvement

  • Supporting leadership as responsibility shifts away from the center

Outcome:
The business runs with less friction and fewer surprises, without everything routing through ownership.

Systems and Tools That Reinforce How the Business Operates

Technology is treated as a support mechanism, not a solution.

The focus is on:

  • Using existing platforms effectively before adding new ones

  • Aligning project, financial, and field systems to actual workflows

  • Eliminating unnecessary tools and reporting

  • Ensuring systems support accountability and visibility

Outcome:
Cleaner execution, better information flow, and less operational drag.

What to Expect From the Engagement

This work is embedded and ongoing. It is driven by responsibility, not by tasks or time.

Clients can expect:

  • Clearer financial and operational reality

  • Reduced owner decision load

  • Better control over cash, margin, and staffing

  • Fewer reactive issues as scale increases

The goal is not to optimize activity. The goal is to reduce risk and improve control.

Fit Matters

FW Consulting is not a fit for:

  • Subcontractors or specialty trades (referred to trusted CFO partners)

  • Firms seeking bookkeeping or controller services

  • Businesses below approximately $20M in revenue unless complexity is unusually high

  • Owners unwilling to change how decisions are made

This work is for owners who want clear information, controlled execution, and leverage over how their business is run.

Start With an Initial Assessment

All engagements begin with an Initial Assessment to establish financial and operational reality and determine whether a Contract CFO / COO engagement makes sense.

This is a working session focused on establishing reality and determining fit.
